WAREHOUSE OPERATIONS ASSESSMENT & RECOVERY

Find where the building loses capacity.

Late departures, rising overtime, and growing queues can have different causes. A warehouse operations diagnostic examines how work moves, where it waits, and what the data shows before recommending changes.

Obsidian Axis Group helps warehouse and distribution leaders turn those observations into a prioritized improvement plan.

When this work fits

The operation is missing its plan, but the team does not have a clear view of the constraint. Picking may look busy while packing waits. Released work may exceed what downstream processes can absorb. Reports may describe yesterday without helping supervisors act today.

The diagnostic is useful when you need to separate symptoms from the conditions creating them.

What we examine

The scope can cover a single process, one department, or a defined site review.

What you receive

A documented view of the current flow, the supporting observations and data, and a prioritized list of issues. Each recommendation identifies the intended operational change, the responsible role, the measure to watch, and the assumptions that still need testing.

Implementation can follow as a separate scope. The diagnostic does not assume that a new system, more labor, or automation is the answer.

What your team provides

Recent volume and labor information, access to the agreed work areas and systems, and time with people who run the process. The exact data request is agreed to match the question being investigated.

Example of the reasoning

If packing waits while released work rises, adding pack labor may not address the problem. The review follows the work upstream: whether orders are pickable, whether picking can complete them, and whether finished work reaches packing in a usable state. The finding determines the next test.

This is an illustrative diagnostic approach, not a claim about a particular operation.

How success is agreed

The immediate deliverable is a usable diagnosis and action plan. Any implementation target is agreed against a defined baseline, with the measures and review period stated in the scope.

Practical questions

Can this be done remotely?

Some analysis and interviews can be remote. The scope determines when direct observation is needed to verify how the work actually runs.

Can we start with one problem?

Yes. A specific symptom can be the starting point. The review follows connected inputs and handoffs where necessary to avoid optimizing one area at another's expense.

Will you help implement the findings?

Implementation support can be agreed after the priorities and owners are clear. The deliverables and responsibilities are defined separately.
